Bom dia! Tudo bem?

Estava vendo aqui o histórico de apoio à B3 e Itaú sobre Cloud .. e foi em 2020-2021, acredito que já tenha bastante coisa nova.

Aqui vão alguns pontos chaves que eu lembro, para discutir uma jornada na PoC:

  • O Gartner tem um cloud Strategy cookbook muito bom

  • O Gartner tem algumas ferramentas que ajudam a estimar o custo

  • As decisões chave:

— Ter um parceiro “primário” – Hyperscaller – O incentivo de estar concentrado significa mais beneficios principalmente apoio na jornada.. eles colocam arquitetos deles, fazem treinamentos, estas coisas…

— Aceitar que é muito difícil ter uma única cloud. Exemplo do Itaú, que apesar de um deal de bilhões com a AWS, usa Oracle para os produtos Oracle, como HCM. E da B3, que tem a parceria com a Oracle+Azure, por que ela sempre foi muito Oracle, mas comprou empresas que construíram produtos em AWS .. e por isto teve que aceitar “abrir” a excessão de manter lá uma vez que não se paga somente “mudar” de cloud.

— Como fazer a adoção.. é um lift and shift (mudar o datacenter para a cloud) ou já vai ter um processo de transformação

— Capacidade multicloud – não é simples.. custa alta e pode aumentar a jornada e postergar beneficios. É uma ilusão achar que ser multicloud elimina lockin. Tudo tem lockin. É que alguns a gente aceita mais facilmente (ex. usar banco de dados Oracle)

  • Tem que avaliar o impacto no staff, principalmente de I&O – Habilidades mudam. Cultura nova

  • Segurança na cloud, há sempre dúvida de se cloud é segura.. a pergunta tem que ser outra, como fazer cloud ser segura.

  • FinOps – Custos na cloud pode escalar muito rápido, sair do controle.. um servidor levava meses para você comprar e operar… na cloud, um parâmetro errado pode gerar um prejuízo

  • É difícil não ir para a Cloud, mas isto não significa que precisa ir se estimar beneficios. E é difícil estiver os beneficios.. O Itaú, apesar de divulgar ao mercado beneficios, tem uma dificuldade enorme ainda de conseguir quantificar os beneficios. Mainframe é mais barato do que cloud, para eles, por exemplo. Tem intangíveis, mas eles estão no processo de capitalizar mais os intangíveis.

  • A jornada é longa…  tem um grágico legal que mostram duas raias.. uma mostrando como o cliente achava que ia ser o processo de migração .. e outro mostrava como na realidade era.. mais longo .. e com mais custos.. vou tentar resgatar. Este é o gráfico que mencionei .. o Itaú tem este problema tb .. está com Mainframe e plataforma nova que vai substituir em paralelo.. pagando dois por um até hoje.   • Papel de arquitetura – Balancear as decisões de curto e médio prazo.. como cloud pode ser uma alavanca competivida

O problema não é que os preços estão aumentando, mas sim que o consumo passa a ser descontrolado, pois muitos usam a nuvem como um ambiente on-premises, deixando as máquinas 100% do tempo ligadas, sem qualquer acompanhamento de uso.

Outro ponto é que ao permitir o provisionamento de ambientes nos catálogos de serviço, pouco se pode fazer ou justificar se o ambiente de produção, homologação, desenvolvimento e teste de fato precisam ser mantidos. Muitos são criados e depois não são eliminados.

Para o caso de exclusividade com a Microsoft Azure, alguém precisa ser treinado e receber a atribuição de acompanhar e reportar o uso mensal e construir um showback e chargeback a quem consome os serviços.

A própria ferramenta da Microsoft é suficiente, mas não é recomendado para multicloud.

Veja que administrar O365, que é por licenciamento, é diferente de controlar serviços consumidos no Azure, ainda mais se for em PaaS.

Grandes usuários de Microsoft Azure são Integrys (Santander) e B3.

I came across the below articles about cloud adoption surveys. These are not directly related to AI, but just because of cloud central to lot of our work, these may be useful to the group.

The survey highlights Azure getting ahead of AWS in cloud adoption followed by GCP and Oracle. I am sure the Azure growth is not a surprise to most in this group. The other interesting finding was cost escalations and lot of focus on “lift and shift” as one of the big drivers of increased cost for the enterprises.

  1. Banco Itaú: foi definido pelo board que o banco deveria migrar dois terços de sua infraestrutura para a nuvem, sem saberem exatamente como a migração ocorreria ou quais sistemas deveriam ser movimentados para qualquer das modalidades IaaS, PaaS ou SaaS; Uma vez determinado a missão para o banco, cada área precisou se organizar e se preparar para a mudança. A área de I&O teve que nomear um líder para gerenciar as atividades, como se fosse um PMO, ao qual eles deram o nome de “TORRE DE CONTROLE”, que teve e continua tendo a missão de enxergar todo o programa de migração, não só para o que seria migrado por cada grupo, mas que permane ativo para garantir o decomissionamento do ambiente mantido no datacenter de Mogi das Cruzes e do CTO (Av. d Estado), a fim de se eliminar a “barriga” de sobreposição de custos (manter os custos do legado e assumir o pagamento dos novos serviços assumidos em nuvem).
  2. Banco Capital-One: foi definido pelo board que o banco deveria eliminar todos os datacenters e ir 100% para nuvem, em uma janela de 3 anos, iniciados em 2015. Foram identificados 2,500 aplicações. Essa era a mensagem ao mercado! Como sendo a maior migração de um banco para nuvem. No percurso, eles perceberam e alteração a decisão, sendo que tomaram um novo rumo, onde foram mantidos dois Enterprise Datacenters para hospedar 600 aplicações dentre as 2,500 que não eram susceptíveis a uma migração para nuvem, gerando grande impacto para o banco. O projeto acabou levando 5 anos para ser concluído e dede 2020 eles começaram a colher os benefícios.

Some are slowing down existing migrations to the cloud while they out in place better cost controls / FinOps practices. like 1

[1/24/2023 8:46 AM] Kaplan,Jeff - There is a lot to unpack here. Some threads to pull: Have encountered this. Most of the time they have poor TCO understanding of on-prem. There are indeed some niche applications are more expensive such as high-I/O, extraordinarily high processing, inelastic, poorly behaved, etc. If they lifted/shifted to cloud they could be incurring high costs due to a “bad” migration. But solution is to refactor, not to go back to “bad” apps on-prem. Most Fed on-prem self-managed environments are either more expensive or insufficiently operated/maintained (cost constrained). Also, poorly governed cloud ops results in cost creep; requires cost accounting to control. Redirect the convo to review their on-prem TCO comparison to cloud, and how they are governing the cloud. Ditto Tonnie’s comment about apples-to-oranges comparing SaaS with App On-prem TCO; Zero Trust is evidence many Apps are insufficiently maintained and then there is the Tech Debt convo… Also, beware Prime Contractors who have conflict of interest performing this calc; recommend independent assessment if Prime did the analysis. Lastly, many Fed finance and ops folks lack the data and savvy to do the TCO analysis themselves. Might be a consulting opportunity, but you know that already 😉. heart 1 like 1
